Note: An estimate built from your own inputs. Daily cost of the role = annual CTC ÷ 365, used for calendar vacancy days. Ramp-up loss = monthly CTC × months × (100% − average productivity). Earned dues such as salary, leave encashment and gratuity are not counted, as they are payable whether or not the person leaves.

Cost of Attrition Calculator: What Employee Turnover Costs Your Company: This free cost of attrition calculator estimates what each employee exit costs and what attrition costs in a year. It adds up:

  • separation cost;
  • vacancy cost while the role is empty;
  • replacement (cost per hire);
  • onboarding and training;
  • ramp-up productivity loss while the new hire gets up to speed.

It shows the cost per exit in rupees, as a % of CTC and in months of salary, and the total for the year. Use it with the attrition rate calculator to build a business case for retention.

Cost of Attrition Formula

Cost per exit = Separation + Vacancy + Replacement + Onboarding and training + Ramp-up loss
Yearly cost of attrition = Cost per exit × Number of exits in the year

Vacancy cost = annual CTC ÷ 365 × vacancy days × % of work lost. Ramp-up loss = monthly CTC × months to full productivity × (100% − average productivity in those months).

Cost of Attrition Example (Calculator Default)

40 exits in the year, average CTC ₹6 lakh (₹50,000 a month).

CostWorkingPer exit
Separation6 hours of HR and manager time × ₹500₹3,000
Vacancy₹1,644 a day × 45 days × 50% work lost, + ₹10,000 overtime cover₹46,986
ReplacementCost per hire₹40,000
Onboarding and trainingTrainer time and courses₹15,000
Ramp-up loss₹50,000 × 3 months × 40%₹60,000
Cost per exit27.5% of CTC, 3.3 months of salary₹1,64,986
Yearly cost₹1,64,986 × 40 exits₹65,99,452

Ramp-up loss and vacancy are the two largest parts here, and neither appears on any invoice. That is why attrition usually costs far more than the hiring budget shows.

What Goes Into the Cost of Attrition

CostWhat it includes
SeparationExit interview, full and final settlement processing, handover and system access removal; any severance paid over earned dues
VacancyWork not done while the role is empty, overtime for the team, temporary or contract cover. Vacancy runs from the exit to the new hire joining, including their notice period
ReplacementAll recruiting cost: job portals, agency fees, background checks, interviewer time. See the cost per hire calculator
Onboarding and trainingInduction, training programmes, trainer and buddy time, equipment set-up
Ramp-up lossThe gap between what a new hire costs and what they produce in the first months

Salary, leave encashment and gratuity paid at exit are not counted. They are earned dues, payable whether or not the person leaves.

How Much Does Employee Turnover Cost?

Gallup estimates that replacing an individual employee can cost from one-half to two times the employee's annual salary, and calls this a conservative estimate (Gallup, March 2019). The cost is lower for entry-level roles with short ramp-up, and higher for specialists, managers and sales roles, where vacancy and ramp-up take longer. Your own figure depends on your roles, so work it out from your own inputs rather than a general multiple.

How to Estimate the Inputs

  • Vacancy days: time to fill plus the new hire's notice period; the recruitment metrics calculator gives both.
  • Work lost while vacant: 0% if the team fully absorbs it, up to 100% if nobody does the work. Ask the manager.
  • Hourly cost: annual CTC ÷ about 2,000 working hours.
  • Months to full productivity: often 1 to 3 months for operational roles and 6 months or more for specialist and leadership roles.
  • Average productivity during ramp-up: for example 50% over the ramp-up months if the new hire starts near 25% and reaches 75%.

How to Reduce the Cost of Attrition

  • Find who is leaving and why: use exit interviews and attrition by team, manager and tenure.
  • Fix early attrition: exits in the first year waste the full replacement and ramp-up cost.
  • Shorten vacancy: keep a talent pool and hire before exits where you can predict them.
  • Speed up ramp-up: structured onboarding and a buddy cut months to productivity.
  • Review pay and growth: compare pay with the range midpoint using the compa-ratio calculator and review career paths for high performers.

Frequently Asked Questions

How do you calculate the cost of attrition?

Add separation, vacancy, replacement, onboarding and training, and ramp-up loss for one exit, then multiply by the number of exits in the year.

How much does it cost to replace an employee?

Gallup estimates one-half to two times annual salary. In the calculator example, an employee on ₹6 lakh costs about ₹1.65 lakh to replace, 27.5% of CTC, because of a short ramp-up.

What is vacancy cost?

The value of work not done while a role is empty, plus overtime or temporary cover. It is the role's daily cost × vacancy days × the share of work lost.

What is ramp-up productivity loss?

The salary paid to a new hire for output they cannot yet deliver. Monthly CTC × months to full productivity × (100% − average productivity). 3 months at 60% on ₹50,000 is ₹60,000.

Should leave encashment and gratuity be counted as attrition cost?

No. They are earned dues the employee is owed anyway. Count only costs caused by the exit itself, such as severance above dues.

What is the difference between attrition rate and cost of attrition?

Attrition rate is the % of employees who left; cost of attrition is the money those exits cost. Use the attrition rate calculator for the rate and this calculator for the cost.

Should I include involuntary exits?

For the total cost, include all exits you replace. To build a retention case, use voluntary exits only, since those are the ones better retention can prevent.

How do I estimate months to full productivity?

Ask managers how long new hires take to work independently at the expected standard. Common estimates are 1 to 3 months for operational roles and 6 months or more for specialist and senior roles.

Why is the cost of attrition often underestimated?

Recruiting invoices are visible, but vacancy and ramp-up losses are not on any bill, and they are often the largest part of the cost.

How can I reduce the cost of attrition?

Reduce early exits, shorten vacancy with talent pools, speed up onboarding and review pay against the market, starting with the teams where most exits happen.
